How hard would it be to swap in suspension from a polaris?

since swapping the skid kills the originality of the sled - you might be better off selling yours and putting that $$ towards a newer sled. They are all over CL for the 800-1200 range.

On a side note - was that around the time Arctic Cat was buying them out - you may want to look at El Tigre' track sizes.

I know most of the Scorpion tracks are very narrow as compared to the old AC machines. also the majority of AC's had the 3 piece tracks with steel grouser bars

haven't seen it done in a while since most of the old stuff is gone, but you can up grade your chassis by adding a late model suspension to the old sled. the thing is to find a track and cradle set up that matches the drive width of the tunnel and the front out put shaft. you can add loads of suspension by doing it but its a bit tricky to get all the angles right.
